Open Prototype: Testing Offline-First Onboarding Flows

We tested whether sovereign, offline-first onboarding could feel as clear as cloud-default patterns — without hiding the trade-offs users actually care about.

Pindue Vault and our broader product work assume a future where people want control over data residency and offline capability — not as ideology, but as usable product value. Onboarding for those products cannot copy cloud-first patterns that assume always-on sync without explanation.

This experiment tested three onboarding variants with practitioners and privacy-conscious users: implicit sync default, explicit local-first choice, and progressive disclosure of sync implications.

What we tested

Completion rate, comprehension of data location, and confidence at end of setup. We tracked where users paused, re-read, or abandoned — not only whether they finished.

Variant B — explicit local-first with plain-language implications — finished slower but retained comprehension at seven-day follow-up. Variant A finished fast and generated support-style questions later.

Clarity at onboarding is retention infrastructure for trust-sensitive products.

What we changed

We adopted progressive disclosure with persistent status — users always see where data lives and what requires connection. We removed dark nudges toward cloud sync. We added reversible defaults.

The experiment continues in public iteration. We share methods early because design knowledge should be shared, challenged, and improved — not hoarded until perfect.
